Heart surgery Quick Hector

Horrible grinding noise and no drive. I can rotate the shaft by hand and it feels like worm or drive geat is kaput or out of line

Have stripped it down to main shaft and key way which slides freely one of the circuits was broken.

Cannot remove the end plate "open cover" so am considering driving out the bearings from the other side with a suitable drift. Has anyone done this? Am anxious not to do more damage....

Shouldn't be any problem doing what the OP proposes. Gearboxes are pretty rudimentary creatures.
The problem is going to be sourcing a replacement pinion, because it sounds like you've given your windlass a gaptoof conversion.
