Repairing hood ends and transom on a 12 foot clinker dinghy

Hi guys,
The wee dinghy I have needs the sprung hood ends pulled back in place. Someone has tried using lots of tiny tacks and some kind of glue, and the hood ends have sprung again due to this botched job.
I will of course be using stainless screws and cascamite to repair them, but the hood ends are damaged/full of wee holes from these bloomin tacks.
What can I do? I fear the planks will split if I try to screw them in as they are.
Another option may be to make a new stem, larger than the original, and use fresh wood slightly further aft of these holes. OR a piece that fits against the aft end of the stem post to take the screws?

I also need to replace the transom. It was mahogany, and a wee bit rotten. I plan on using 1" marine ply so it will hold an outboard. The original was 1/2" at the top, tapering in thickness to 3/4" at the base. What is the best way to remove the old transom, transfer its shape to the ply etc etc..? Surely I will have to tie up the planking to ensure they dont spring out?

Ive built hundreds of wooden planked model boats, this is my first full size wooden adventure.;)

good afternoon, if you plan to replace the transom and (or modify) the stem, I suggest you go all the way and change the planks as well as fitting old worn out and holy planks to new timbers will be like "pissing in a violin"... not a good idea Dismantle the planks nicely and hopefuly you can keep the backbone and ribs (depending on how good they are) by using "very slightly" bigger copper nails on the same size roves on new planks, using the old ones as patterns so that it matches more or less the already holed frames. Geralds are easy once you have made a couple... Then you will have an as good as new dinguy. (I would still take the trouble of making moulds from the existing shape to assist when re-planking though). Have fun whaterver you decide to do. And then you will have the pleasure to keep her Name and still be able to say she is ....years old... Cheers Al
