Seems like you have sorted the fuelling. Poor compression (rings, valves, bent rod usual causes) could still be the base problem.
Now you say you have a saildrive, whole new possibilities open up! The leg is a beefy bit of kit, used in the same form to take 50 horses. I have heard of the drag stalling a cold motor when it goes into gear, and vaguely recall starting problems because of drag. Will be seeing my saildrive guru in a couple of days. Will pick his brains and report anything relevant.
